Overview
The Zhentarim—also known as the Black Network—is a shadowy organization of mercenaries, merchants, and opportunists who seek to amass wealth, control trade, and wield power wherever opportunity presents itself. They are ruthless, efficient, and pragmatic, caring little for laws or morality when profit is on the line.
To some, they are a necessary evil. To others, they are simply evil.
History and Evolution
The Zhentarim were founded centuries ago as an outright villainous organization bent on conquest and dark magic. Over the years, they have evolved—or perhaps simply adapted their methods to changing times.
The modern Zhentarim present themselves as a legitimate mercenary company and trading consortium. They offer protection, transportation, and “problem-solving services” to anyone willing to pay. Their darker activities—smuggling, extortion, assassination, and monopolistic practices—are an open secret that most tolerate because the Zhents are simply too useful and too dangerous to oppose.

Structure and Leadership
The Zhentarim operate through a hierarchical structure, though with enough internal competition to keep everyone sharp:

- Council of the Zhentarim - Senior leaders who manage regional operations
- Zhent Lords - Regional commanders controlling specific territories or operations
Members:
- Soldiers of the Black Network - Mercenaries, enforcers, and guards
- Zhent Merchants - Traders who handle both legitimate and illegal goods
- Fang - Spies and assassins who handle wet work
- Affiliates - Those who work with the Zhentarim without formal membership
Advancement: Within the Black Network, you rise by proving yourself useful and profitable. Loyalty is rewarded, but competence is demanded. Those who fail or betray the organization tend to disappear.
Who Joins the Zhentarim
The Black Network recruits anyone willing to put profit over principle:

The Zhentarim are masters of compartmentalization. A local merchant dealing in fine silks may have no idea his suppliers are also moving stolen goods through the same warehouse.
Reputation and Perception
Among Merchants: A necessary evil. The Zhents control enough trade that crossing them can be financially ruinous. Many pay their “fees” and accept the partnership.
Among Criminals: The Zhentarim are both opportunity and threat. They offer structure and resources, but also demand loyalty and a cut of all profits. Independent operators either join, pay tribute, or get eliminated.
Among Common Folk: Feared and distrusted. Everyone knows the Zhents are involved in shady dealings, but they’re too powerful and too useful to drive out completely.
Among Other Factions:
- The Lord’s Alliance - Officially opposed, but individual nobles may have secret deals
- The Order of the Gauntlet - See them as morally corrupt and worthy of destruction
- The Harpers - Active shadow war; constantly working to undermine each other
- The Emerald Enclave - Oppose them when their greed harms nature

The Zhentarim are experiencing a resurgence after years of setbacks. They’ve established or reestablished presence in:
- Waterdeep - Major trading hub with countless opportunities
- Baldur’s Gate - Southern port city ripe for expansion
- Luskan - Their influence in this pirate city is significant
- Neverwinter - Attempting to establish operations as the city rebuilds
- The Frontier - Small settlements like Phandalin offer opportunities for control
The organization has been working to rehabilitate its public image—presenting itself as a legitimate business network while quietly expanding its criminal empire.
What the Zhentarim Want from Adventurers
The Black Network frequently hires capable individuals for tasks such as:
- Protect valuable (possibly illegal) caravans
- Eliminate business rivals or troublesome competitors
- Acquire rare or forbidden items
- Deliver messages or packages with no questions asked
- Intimidate or strong-arm those who owe debts
- Investigate opportunities in new territories
- Handle problems that need to disappear quietly
Payment: The Zhents pay well—always in coin, always on time. They value professionals and reward competence. They also remember those who prove useful and may offer membership or ongoing work.
The Catch: Working for the Zhentarim often means getting your hands dirty. They don’t ask you to do obviously evil things (usually), but the jobs are rarely entirely legal or moral. And once you’ve worked for them, they consider you an asset—and assets can be called upon again.
Joining the Zhentarim
Unlike the Harpers’ careful recruitment, joining the Zhentarim is straightforward: prove you’re useful and loyal.
Requirements:
- Complete jobs successfully
- Show you can be trusted to keep secrets
- Demonstrate competence in your field
- Accept that profit comes first

- Law enforcement in cities where they’ve been exposed
- Anyone who has been badly burned by Zhent dealings
Symbol and Recognition
The Zhentarim symbol is a winged serpent—representing cunning, reach, and the ability to strike from unexpected directions.
Members often carry a Zhent token—a black disc with a gold serpent. Presenting this token identifies you as a member and can open doors (or close them, depending on the audience).
Some members operate openly under the Black Network banner. Others keep their affiliation secret, maintaining legitimate covers.
The Truth About the Zhentarim
The Zhentarim are not cartoonish villains twirling mustaches. They are ruthless pragmatists who have built an empire on efficiency, intimidation, and understanding that everyone has a price.
They will keep their word on contracts—their reputation depends on it. They pay well and protect their own. They can be honorable in their way, as long as honor doesn’t interfere with profit.
But make no mistake: the Zhentarim serve themselves first. They will sacrifice pawns without hesitation, betray allies if it’s profitable, and crush anyone who threatens their interests.
Work with them if you must. Take their coin if you need it. But never forget that to the Black Network, you are an asset—and assets are expendable.
